What Is Tencha? The Leaf Behind Every Real Matcha
Tencha is the shade-grown, unrolled, destemmed leaf that becomes matcha — and understanding it explains why a milling date beats any grade word.
The short version: tencha is the leaf that becomes matcha. It is shaded from the sun for around three weeks before picking, steamed within hours of harvest, dried flat without ever being rolled, then cut and winnowed until only the leaf flesh remains — no stem, no vein. That is tencha. Matcha is tencha ground to powder, and nothing else.
The order of those steps matters more than most tins let on. Tencha is stable: kept cold and sealed, it holds its character for months. Matcha is not, and starts giving up color and aroma the moment the stone touches it. So the most useful question you can ask about any matcha is not what grade it claims to be. It is when the leaf was ground.
What makes tencha different from every other Japanese tea?
One step, missing. Sencha, gyokuro, bancha, hojicha — every other Japanese green tea is rolled, kneaded against heat until the leaves twist into the needles you recognize in a tea caddy. Rolling ruptures cell walls so that hot water can pull flavor out quickly. It is what makes a leaf brewable.
Tencha is never rolled, because tencha is never brewed. You are going to consume the whole leaf, so there is nothing to extract and nothing to rupture. Instead the steamed leaves are blown through a tall drying oven and come out flat, brittle, and crumpled, closer to a dried herb than to tea.
Then comes the part that gets skipped in most explanations: the leaf is cut and air-separated to remove stems and veins. Only the mesophyll — the soft green flesh between the veins — is used. Stems and veins are fibrous, and fiber does not grind to microns; it grinds to grit. Every gritty, dusty matcha you have tasted was, somewhere upstream, a sorting failure.
Why is tencha grown in the dark?
For roughly the last 20 days before picking, the field is covered — traditionally with straw, now usually with black shade cloth — cutting the light the plants receive by up to about 90%.
A tea plant deprived of light does two useful things. It floods its leaves with chlorophyll, chasing what light remains, which is where matcha's saturated green comes from. And it stops converting L-theanine, the amino acid it stores in the root, into the catechins that make tea taste astringent. Theanine reads on the palate as sweetness and savory depth. Less conversion means more of it stays in the leaf — the same chemistry behind the way matcha's caffeine feels different from coffee's.
Shading has a mechanical payoff too. Leaves grown in low light are thinner and softer, which means they mill more cleanly. The reason for the darkness is flavor, but the reward shows up again at the stone.
How does tencha actually become matcha?
Slowly, if it is done well. A traditional granite mill is two carved stones turning against each other at around 50 revolutions per minute, and it produces something like 30 to 40 grams of matcha an hour. A tin's worth is most of a working day.
The slowness is the point. Friction makes heat, and heat drives off exactly the volatile aroma compounds you are paying for. Turning the stone gently keeps the powder cool enough to survive its own manufacture. What comes off the mill sits at roughly 10 to 20 microns — several times finer than wheat flour, fine enough to stay suspended in water rather than sinking.
Modern micro-mills can reach the same fineness far faster, and a well-run one manages heat deliberately — cooled, staged, and kept well below the temperature where aroma starts to leave. Stone or steel is less the point than whether whoever built the process treated heat as the enemy. Speed at the cost of temperature is what you taste, or rather stop tasting, when you open the tin.
Why does the milling date matter more than the grade?
Because of what milling does to surface area. A flake of tencha exposes very little of itself to the air. Ground to 10-20 microns, that same gram of leaf presents an enormous amount of surface to oxygen all at once, and oxidation goes to work on the chlorophyll and the aromatics immediately. Whole tencha can be held in cold storage for months with very little loss. Milled matcha measures its prime in weeks after opening.
Grade language does not capture any of this. Words like "ceremonial" carry no legal definition and no certifying body — we go through what they do and do not tell you in ceremonial vs culinary matcha. A date on the package is a fact. An adjective is a decision someone in marketing made.
How do we handle the leaf?
Two ways, because two products with different jobs.
For cafes, we hold organic Kagoshima tencha as leaf and mill it after the order comes in, micro-milled to around 20 microns. A cafe going through kilos a month gets powder that is days past the stone rather than an unknown number of months past it, which shows up most obviously in how the color survives a full pitcher of steamed oat milk. For the retail tin, the approach is different. That is a second-harvest organic matcha from a single farm in Kirishima, stone-milled in small lots and nitrogen-flushed at packing, with the harvest date and lot number printed on every tin. Volcanic ground gives it a particular character, and that story is in Kagoshima matcha.
What does any of this change about the cup you make?
Three things, practically. Sift, because even excellent powder clumps at these particle sizes. Keep the tin closed, cold, and dark, since you are managing an oxidation clock that started at the mill. And read the date before the adjective — if there is no date, that itself is information. The rest is water temperature and technique.
Tencha is the part of matcha nobody photographs. It is also where nearly all of the quality is decided, weeks before anyone whisks anything.
